How we work

The approach

By the time operating drift reaches a board deck, it has compounded for quarters. The signal was in the data the whole time, buried under noise no one had a method to separate. GeneralArc reads all of it at once — not the one signal that happens to be on fire.

Eight signals. They do not sit side by side — they stack.

Each one holds up the next. When one gives way, everything above it starts to drift — usually before anyone names it.

The design

1

Role Architecture

Are roles clearly defined, with explicit boundaries and accountabilities?

2

Decision Rights

Do people know who owns which decisions, and are those rights respected?

3

Workflow Integrity

Do processes hold under pressure, or do workarounds become the norm?

The holding structure

4

Governance

Is there oversight that catches drift before it compounds?

5

Management Layer

Are managers transmitting strategy accurately and reinforcing the operating model?

6

Measurement

Are the right things being measured, at the right level, with the right ownership?

The conditions

7

Capability

Do people have the skills required to execute what the model demands?

8

Readiness

Is the organization telling the truth to itself about where it actually stands?

Readiness sits at the top — the signal that tells you whether everything below it is real or performative.

The engagement model

Four phases that close into a loop.

Phase 012-4 weeks

Read the full stack

Read all eight signals at once and map the operating model as it actually functions — where decisions stall, where governance is nominal, where roles have drifted from intent, and where the organization is absorbing risk it has not named.

Phase 024-8 weeks

Rebuild the load-bearing layers

Redesign the layers the rest of the stack depends on — decision rights, accountability, role transitions, and governance built to hold under pressure. Designed for the organization that exists, not the one on the slide deck.

Phase 038-16 weeks

Re-sequence the organization

Put the new model into how work actually gets done, in the order that holds: leaders aligned first, managers equipped second, the broader organization third. Sequence matters more than speed.

Phase 04Ongoing

The engagement closes; the reading does not. The same eight signals run against the new architecture on a cadence — surfacing drift while it is still correctable, and feeding the next read. The loop is the point.

The engagement closes. The reading does not. Phase 04 feeds Phase 01 — which is how an operating model becomes a permanent function rather than a project.

The approach is consistent. Every engagement is different.

Project-Based
